Black Friday on Shopify is a release, not a discount code. Stores on devdiy.com that get through the weekend without a broken cart treat the four days as a checklist with owners, not as a mood board. This is the sequence we give sellers in the United States and Europe. It assumes you already have a live theme, a catalog people can find, and at least one campaign you intend to pay for. It does not assume you will rebuild the store in November.

Six weeks out: freeze the promise

Write the offer in one sentence a stranger can repeat. Percent off, gift with purchase, or a bundle, pick one primary promise per collection. A homepage that shouts three offers sends people back to search. Put the sentence in a doc with the start time, the end time, and the time zone of the customers who actually buy. US stores that also sell into the UK need both clocks written down. The theme can show a banner. It cannot decide when the banner lies.

Inventory is the other promise. Export the SKUs you plan to feature and mark anything you cannot replenish before Cyber Monday. If you will not restock, say sold out in the theme and remove the product from ads. A waitlist on a product you have discontinued is a support ticket.

Four weeks out: make the theme earn the click

Duplicate the live theme and build the campaign on the copy. Homepage, the featured collection, and the product template are the only pages that must change. On a DEVDIY retail theme, use a section for the offer and keep the product title, price, and first image intact. Do not hide the price under a countdown. Shoppers who arrive from an ad already know the occasion. They need to see that the product in the ad is the product on the page.

Check the pages that ranking and email already use. Collection handles should stay. If a landing page is new, link it from the campaign and from one collection, and do not orphan it. Read the offer out loud on a phone. If you stumble, the sentence is too long for the banner. Cut it. Then place one real test order with the discount code you will publish, and refund it. A code that works in a spreadsheet and fails in checkout is the failure mode we see most often.

Two weeks out: apps, inboxes, and shipping truth

Turn on only the apps this weekend needs. SmartWelcome can carry the offer in a popup, but cap the frequency so a returning customer is not blocked from the product. ChatMate should have short answers for shipping cutoffs, returns, and whether the code stacks with a sale price. Write those answers from your policy, not from a hopeful guess. Order tracking pages should already show the carrier you will actually use. Shipping is a merchandising decision. State the last order date you can still deliver before Christmas, if that is the real deadline, and state it in the customer’s time zone. EU shoppers need the returns window in plain text, not in an image. If a product cannot ship to a country you advertise in, exclude it from that market now. Discovering it at checkout is how you pay for traffic that cannot convert.

Seventy-two hours: rehearse the busy store

Preview the unpublished theme and walk the path a paid click will walk. Land on the campaign URL, not the homepage. Add the variant the ad shows. Apply the code. Open the cart drawer and the cart page, because some themes use one and your email uses the other. Continue to checkout with a domestic address and, if you sell abroad, with a second country. Switch markets and confirm the currency is the market’s. On Summit, if any wholesale buyers will order during the sale, confirm their contract price did not become the public sale price.

Staff the inbox. Name the person who watches ChatMate and the person who can pause an ad. Print the rollback steps: which theme is live, which theme is the previous one, who is allowed to press publish. Keep the previous theme installed. A broken section on Saturday is fixed by rolling back, not by editing liquid while orders are open. Tell anyone who edits products that Friday morning is frozen except for inventory counts.

Friday morning through Monday night

Publish in a quiet hour when your support team is awake. Run three checks, not thirty. Place one small order with the public code. Open the store from the ad URL. View one collection that email still links to. If any of those fail, roll back and fix the copy. Do not start a second design while the first release is wrong.

During the weekend, watch three numbers against the week before: sessions on the campaign URL, add to cart, and completed checkouts. A dip in conversion can be a tougher audience. A drop to zero checkouts with normal sessions is a broken button, a broken code, or a payment method. Check those in that order. When a hero SKU sells out, switch the ad and the collection to the next SKU you already named. Do not leave a paid click on a dead variant. Restock alerts should fire without you refreshing the product admin every ten minutes.

The week after

End the offer when you said you would. Leave a banner up after the code is dead and you will pay for it in tickets. Revert the campaign sections on a copy, then publish, using the same three checks. Export the orders that used the code so finance is not reconstructing the weekend from inboxes. Read the ChatMate threads for the question you did not answer well and add that sentence to the product or the policy. That is the only postmortem worth writing.

Keep redirects and handles alone. The collection that ranked in October should still be the collection in December. Black Friday is a layer on the store you already have. devdiy.com would rather you run one honest offer on a theme your team can edit than rebuild the homepage and discover the code on Saturday.
